Azri Zainal

Founder, Petaling Jaya

"We had been describing our business five different ways depending on who asked. The Brand Clarity Session took two weeks and we came out with a single positioning statement we have been using ever since. Simple, honest and ours. The process was much more conversational than I expected — it did not feel like being interviewed."

"The Brand Identity Framework was the right scope for where we were — coming out of a merger and needing to work out what the combined organisation stood for. The workshop was genuinely useful, which I say as someone sceptical of workshops. The framework document has been referenced in every piece of marketing we have produced since. It took closer to six weeks than four, which I would mention, but the output was thorough."

"Straight-talking, which is what I needed. I had been through two agency branding exercises that produced beautiful presentations and very little I could actually use. Cobalt Reef produced a written positioning note that we gave to our new head of marketing on her first day. She said it was the most useful thing she had been handed at a new job. That is the result I needed."

"We are a two-person company and were not sure if we could afford proper brand consulting. The Clarity Session at RM 540 was manageable and delivered more than we expected. The messaging outline alone has been used in grant applications, investor conversations and our website rewrite. Worth far more than the fee."

"Four months into the Advisory Retainer. The monthly sessions are genuinely useful — we bring a set of materials and get considered feedback within a clear framework. The written notes from each session have become a record of our brand decisions, which I had not anticipated but now find very valuable. I would have liked slightly more flexibility on the materials review limit, but the structure is sensible."

"The Brand Identity Framework was our third attempt at getting a consistent brand. The previous two produced things the team did not use. This time we ended with a document that people actually refer back to — because it was written with them, not for them. Reza facilitated the workshop with a lightness of touch that kept the session productive without feeling contrived."

How the work unfolded in practice

These are three engagements described in brief. Identifying details have been adjusted where clients preferred discretion.

Case Study 01 · Brand Clarity Session

Professional services firm rewriting for a new audience

1.5 weeks

Challenge

A twelve-person consulting firm in Kuala Lumpur had shifted its focus from small business to corporate clients over three years, but all of its materials still spoke to the original audience. The founder described it as "fishing in the wrong lake with the wrong bait." Their LinkedIn presence, website and deck were built for a client they no longer served.

How We Worked

A single structured session with the founder and one senior team member, preceded by a review of eight existing materials. The session surfaced three sharp points of differentiation that had not appeared in any of the current copy. A positioning note and messaging outline were delivered within one week.

Result

The new positioning was used in a pitch six days after delivery. The firm reported winning that pitch. Within two months the website had been rewritten using the messaging outline as a direct reference. The founder noted that internal team descriptions became more consistent after the positioning note was circulated.

"It did not take long. It just needed someone to ask the right questions and write down the answers clearly. We had the answers — we just had never arranged them."

Case Study 02 · Brand Identity Framework

Post-acquisition identity: two firms becoming one

5.5 weeks

Challenge

Following an acquisition, a mid-sized technology services company had two different brand identities, two websites describing overlapping but inconsistent services, and two marketing teams who did not yet agree on what the combined entity stood for. Leadership wanted a framework before the combined brand launched publicly.

How We Worked

Stakeholder interviews across both legacy companies — four people in total. A draft framework was produced after synthesis and shared before the workshop. The half-day workshop brought both marketing teams together for the first time in a structured conversation rather than a meeting. Two revision rounds followed before final delivery.

Result

The combined brand launched two weeks after the framework was finalised, using the positioning and voice guidelines as the primary reference for all copy. Three months later, the marketing director noted that the two teams were producing consistent materials without needing to check with each other, which had not been the case previously.

"The workshop was the most useful thing. It was the first time both teams were in a room deciding what we stood for rather than presenting what they each thought we stood for."

Case Study 03 · Brand Advisory Retainer

Keeping a fast-growing brand consistent during rapid expansion

Ongoing, 6 months

Challenge

A retail brand in the Klang Valley had grown from two to eight locations in eighteen months. Marketing was being produced by multiple people across different sites, and consistency had broken down in a way the founder could see but struggled to address given the pace of growth. The brand was recognisable visually but not verbally.

How We Worked

Monthly review sessions focused on whatever materials were being produced at the time — social captions, in-store messaging, staff-facing communication. Between sessions, feedback was provided by email for three materials per month. A quarterly brand consistency summary was delivered after each three-month period.

Result

After six months, the founder reported noticeably more consistent language across materials from different sites. The session notes had been compiled into an informal internal brand guide by the marketing team. The retainer was renewed for a further three months to cover a new location opening.

"The monthly sessions were never long, but they kept us honest. Having someone ask 'does this still sound like us?' before things go out made a genuine difference."
